You’ve sold SEO to a client. Now someone has to do it. For most agencies there are three options: hire in-house, use freelancers, or work with a white-label partner. None is always right. Here’s how we’d think about it.
Hiring in-house
Good for: agencies with steady SEO revenue across many clients, where one or two specialists will stay busy every month.
Watch out for: salary is a fixed cost even in a slow month, and one person rarely covers technical SEO, content, links and now AI search. Hiring and training also take time you may not have when a client is waiting.
Using freelancers
Good for: one-off tasks and small projects, like a single audit or a batch of articles.
Watch out for: quality varies, availability isn’t guaranteed, and you often end up managing several people with different processes. If a freelancer disappears mid-project, so does your institutional knowledge.
Working with a white-label partner
Good for: agencies that want to sell SEO and AI-search work without building a team first, or that need extra capacity when new clients arrive.
Watch out for: you give up some control over day-to-day execution, and quality depends entirely on who you pick. Use our partner checklist before you commit.
A simple way to decide
- Do you have steady SEO work for at least one full-time person? In-house starts to make sense.
- Is your work occasional and project-based? Freelancers may be enough.
- Is your client list growing faster than your team? A white-label partner buys you time.
- Do clients ask about AI search and you don’t have the skills yet? A partner can fill that gap while you decide what to build.
Many agencies mix these. They keep strategy and client relationships in-house and hand off delivery.
